Users who cancel without saying why are your most valuable signal
There's a dropdown most SaaS products show at cancellation. Something like: "Tell us why you're leaving." Too expensive. Missing features. Not using it enough. Switching to a competitor.
Some people pick one. Most click through to whatever gets them to the confirmation screen fastest.
The usual response is to treat this as a form design problem: make the dropdown better, add a free-text field, send a follow-up survey. The response rates stay low, the answers stay vague, and "not using it enough" accounts for so much of the data that it stops meaning anything.
The form isn't the problem. It's the timing.
By the time someone cancels, they've already made up their mind. Whatever frustration brought them to that screen got processed weeks ago, maybe longer. They're not reflecting. They're done. Asking why at cancellation is like asking someone why they broke up with you as they're leaving. You might get something. It won't be the useful version.
The people who click through without engaging aren't being difficult. They don't owe you an explanation for a decision they've already moved on from. By that point, asking feels less like a conversation and more like a checkout form.
What that silence does contain is behavioral data. When did they last log in? What did they actually use before that? Was there a week where everything fell off? The pattern across silent churners shows where the relationship started cooling -- not where it ended. And the cooling-off point is where you could still have done something.
Most of this is already in your product analytics. The question is whether you're looking at it as individual events or as a pattern across people at the same stage. A single user going quiet is noise. A cohort of them, going quiet at the same point in the lifecycle, is a product problem.
A short, specific question -- not "why are you leaving?" -- sent when engagement starts dropping is something people will actually respond to. They haven't decided yet. They're still in it. Asking about a specific part of the product, or how things have felt recently, doesn't read like an exit survey. It reads like a check-in.
Something like "how are you finding the reporting section?" or "is there anything from your setup that you haven't gone back to?" The bar for response is low because you're not asking someone to justify a decision. You're asking about their experience with a thing they're still using.
The responses tend to be specific in ways that cancellation dropdowns never are. Someone mentions a workflow that doesn't fit. Another flags a feature they assumed would be there. These aren't vague complaints about price or fit -- they're things you can investigate.
