That third part is the one most people forget. A customer who doesn't come back is feedback. A guest who books once and never again is feedback. The person who took a photo of your menu and didn't order anything is feedback. Most of what you'll learn about your business comes from people who never fill in a form.   • A net promoter score. NPS is one number derived from one question. Useful for tracking direction over time, easy to read more into than is there.
  • A 4.7 star average. Averages hide variance. A 4.7 made of forty 5s and ten 3s tells a different story than a 4.7 made of fifty straight 5s.
  • A growth metric. Feedback can correlate with revenue, but treating it as a leading indicator of growth is how you end up gaming surveys instead of understanding customers.

Customer feedback is information about the experience. The numbers are summaries of that information. Starting with the numbers means skipping the part where you actually understand what's happening.

Direct feedback

This is the form, the survey, the post-purchase email. Anything where you ask a question and a customer answers. It's the most controllable source because you decide what to ask, when to ask it, and how to phrase it. It's also the one most affected by who chooses to respond.

The well-known problem with direct feedback is that the people who feel strongly, in either direction, are over-represented. Quietly satisfied customers don't fill in forms. Public reviews

Google, Yelp, Trustpilot, TripAdvisor, Booking.com. Reviews left in public, with the customer's name attached, intended to influence other people's decisions.

Public reviews are useful because they capture customers who would never have filled in your form. They're less useful because they tend to follow a different psychology. People write public reviews when they feel a duty to warn or to recommend, which means the middle gets clipped. The five-star reviews are about loyalty. The one-star reviews are about grievance. Everything in between is harder to find.

Behavioural data

Repeat visit rates, time between visits, average order size, the customer who used to come every Friday and hasn't been in for six weeks, the booking that gets cancelled and never rescheduled.

This isn't customer feedback in the strict sense. The customer didn't tell you anything. But the pattern across customers is one of the most reliable signals you can get because it's free of survey bias. Nobody's performing for the form.

The downside is that behavioural data tells you something happened. It doesn't tell you why. A drop in repeat visits could be a competitor opening down the street, a quality issue, a change in your hours, or something that has nothing to do with you at all.

Indirect feedback

What staff hear at the counter, comments overheard in the dining room, the customer who tells the host what they really thought on the way out, the complaint that gets resolved in the moment and never written down.

This is the source most likely to die in someone's head. Frontline staff hear an enormous amount of customer signal every day, and almost none of it ever reaches the person who could use it. Asking too late

The feedback request that arrives three days after the stay is asking someone to remember details they've already moved past. They'll give you a summary judgement, which is worth less than the specific observation they would have given you the morning they checked out. Asking too generically

"How was your visit?" is the worst feedback question in the world. It produces "great" or "fine" or nothing at all, and you've burned the customer's attention on a question that produced no useful information.

Specific questions get specific answers. "What was the wait like at lunch today?" gets you something. "How easy was it to find parking?" gets you something. "Was anything we did today worth mentioning to a friend?" gets you something. "How was your visit?" gets you nothing.

Treating low response rates as failure

If your form gets a 4% response rate, it's tempting to conclude the form is broken and try to push the rate up. Sometimes that's right. More often, the people who didn't respond have already told you something with their silence.

If a 4% response rate is fifteen people a week giving you specific, contextual feedback, that's a goldmine. The specificity is worth more than the headline number.

Not closing the loop

Customers who give feedback and never hear anything back stop giving feedback. Even a short thank-you message changes the dynamic. A reply to someone who left a substantive comment changes it more.

There's no need to write a personal essay back to every respondent. There is a need for a system where the time between feedback and acknowledgement isn't infinite.

Confusing feedback with metrics

If the only thing you take from a hundred responses is the average rating, you've thrown away most of what those people gave you. The average is a summary statistic. The substance is in the comments. Reading feedback in batch, once a quarter

Quarterly feedback reviews are too slow for the things small businesses can act on. By the time you read the comment about the broken espresso machine, three weeks of customers have already noticed.

The right cadence depends on volume. For most small businesses, weekly is about right. Monthly is the slowest you should go. Quarterly should be reserved for trend analysis, not decisions.

Collecting feedback that's actually useful

The mechanics of getting answers worth reading.

Timing

The best time to ask is when the experience is fresh and the customer isn't being rushed. For in-person businesses, that often means at the end of the visit, before they leave the building or close the receipt. For SaaS, it depends on the moment (signup, post-activation, after a feature is used). For experiences that conclude with a clear ending (a stay, a class, a tour), within an hour of that ending.

The wrong time is hours or days later when the experience has compressed into a vague impression.

Length

The standard advice is "keep it short". That's directionally true and complicated in practice. Three good questions get more useful answers than ten generic ones. But three bad questions get you three useless answers, and the brevity doesn't save you.

Aim for: as short as possible while still asking the questions whose answers you'll act on. If a question's answer wouldn't change anything you do, drop it.

Question design

Two principles cover most of what you need.

  1. Ask about specific, observable things rather than general impressions. "How was the food?" is general. "Was your food at the right temperature?" is specific.
  2. Pair a structured question (rating, multiple choice) with an open-text follow-up. The structured question gives you something countable. The open-text gives you the context that makes the count mean something.

Channel

Whatever channel customers actually use to interact with your business. QR codes work in physical spaces because customers are already on their phones. Email works for transactional businesses where you have a delivery moment. SMS works when you have phone numbers and a clear post-experience hook. Don't ask people to install an app or log in to give you feedback. Don't make them write a sentence before you find out whether they had a good time. Making sense of feedback at small-business scale

Once feedback starts coming in, the work is reading it.

For a business getting fewer than ten responses a week, you can read everything. There's no clever analytical layer needed. Read every response, note anything that surprises you, file the rest.

For a business getting ten to fifty responses a week, you'll start missing things if you only skim. The pattern across responses matters more than any individual one. Reading top-to-bottom in chronological order works for a while, then stops working. You need some way to group similar comments and notice when one theme starts dominating.

Above fifty a week, you need help. Either someone's job is reading feedback (rarely realistic for small businesses), or you use a tool that does the categorisation and summarisation for you.

Decision to make. A theme that's clear enough you know you need to do something about it but the right answer isn't obvious. Wait times on Saturdays consistently bad. Customers asking for a feature that would take real work to build. Bring this into the proper planning conversation, not the weekly review.

Honest no. Feedback you've decided you're not going to act on. The customers who want a feature you don't believe in. The ones who want longer hours when you've already chosen to close at 9. Saying "we hear this and we're not changing it" is a valid response, but it has to be a real decision (made, communicated to staff, not revisited every quarter). When to invest in dedicated feedback tools

A spreadsheet works fine for a while. The question is when it stops working.

Stay with a spreadsheet (or paper, or whatever you've got) when:

  • You're getting fewer than five responses a week
  • All your feedback comes through one channel (just email, just in-person)
  • You read every response anyway
