Why your most engaged users are the worst product feedback source
There's a type of user that most SaaS teams quietly appreciate. They respond to every feedback request, file detailed bug reports, show up in user interviews with clear opinions. They post in community forums and have a strong sense of what they want the product to become. They're the people you picture when you imagine your actual user.
These are also, in most respects, the worst people to ask.
Not because their feedback is inaccurate. The problem is that it describes a version of your product that most of your users have never encountered. Power users have worked through a learning curve that the majority of signups stall partway up. Their complaints tend to be about the ceiling: advanced workflows and edge cases that only surface after months of regular use. What they want next assumes a level of comfort with the product that most users never develop.
You can usually see this in what power users ask for. They want keyboard shortcuts for flows they've already memorised, bulk actions for tasks that would be tedious at scale. They want API access for use cases that require deep familiarity with how the whole product fits together. These are legitimate requests. They're just describing a world where the hard parts are already solved.
The selection bias goes deeper than "engaged users respond more." Power users don't just respond more often; they respond with more confidence and more specificity. Their inputs tend to dominate any feedback session, not because they're louder in temperament but because their feedback is actionable in a way that vague or partial feedback isn't. They know the product well enough to give you something concrete: reproducible bugs, requests that translate directly into sprint work.
Meanwhile, the users who signed up, got confused, and left without saying anything aren't filing tickets. They're gone. Their experience, which often represents the majority of your actual usage pattern, shows up nowhere in your feedback queue. You don't know where they dropped off, or what they tried and couldn't figure out, or whether what caused them to leave was something the product did or something it never explained.
What you end up with is a feedback system that over-indexes on the people who least need help. The product gets more sophisticated, more capable at the edges. The irony is that this doesn't feel like failure from the inside. The product is improving, releases go out, the active user base gets happier. The core experience that new users encounter on day one doesn't move much, because the people driving feedback decisions aren't thinking about day one anymore.
This tends to show up in retention data before it shows up anywhere else. Signups look fine. Seven-day retention is flat. Thirty-day retention looks better than it is because power users inflate the average. The feedback queue doesn't explain it, because it's full of requests from people who already decided to stay.
Their input is worth having for understanding where the product has room to grow at the top end. The signal that tends to get lost is the one that isn't in the queue at all.
Understanding what happened to the users who didn't stick around requires asking them specifically, close to when they left, in a way that makes it easy to say something honest. Users who cancel without saying why are almost always responding to something specific, and getting that signal is a different task from running a general satisfaction survey.
